Sounds like bad bladders to me. There are six bladders in the seat: lower and upper in the seat back and left and right bolsters. The lower and upper are independent of one another so you can have one go bad and not the other. The left and right are connected through the seat back so if one goes bad you lose them both. The split at the nipple connections and then the air just pumps and pumps but no inflation. I have the same problem and have heard of people using bladders from blood pressure cuffs and IV bags to replace the stock ones. The stock unit is all or nothing, you have to replace the whole thing and it costs around $500. I haven't tried the bladder replacement yet as I'm going to be redoing my entire interior in the fall and am going to do the bladders at the same time.
